Understanding your first salary offer: CTC, in-hand and what actually lands

The single most common surprise for freshers in India is the gap between the CTC in the offer letter and the money that arrives in the bank.

CTC is not salary

Cost to Company is everything the company spends on you. That includes things you never see as cash: the employer's PF contribution, gratuity provisions, and the notional value of health insurance.

The rough structure

A typical offer breaks into:

  • Basic salary — usually 40-50% of CTC. Most other components are calculated from it.
  • HRA — house rent allowance, partially tax-exempt if you actually pay rent.
  • Special allowance — the flexible remainder, fully taxable.
  • Employer PF — 12% of basic. Real money, but it goes into your PF account, not your bank.
  • Gratuity — a provision you only receive after five years of service.
  • Variable or bonus — performance-linked. Treat it as uncertain until you have seen it paid.

Getting to in-hand

From your gross, subtract your own PF contribution (another 12% of basic), professional tax, and income tax. As a rough rule for entry-level offers, monthly in-hand tends to land somewhere around 70-80% of CTC divided by twelve — lower if a large slice is variable.

On a ₹6 LPA offer with a ₹50,000 variable component, you are realistically looking at somewhere in the region of ₹38,000-42,000 a month, not ₹50,000.

Questions worth asking before you sign

  • What is the fixed versus variable split?
  • Is the variable component paid quarterly or annually, and what was last year's actual payout percentage?
  • Is there a joining bonus, and does it come with a clawback if you leave early?
  • Is there a service agreement or bond? If so, for how long and what is the penalty?

Asking these is normal and does not make you look difficult. Not asking them is how people end up surprised.
